Building a custom WMS: what you need to know

A handful of serious parties in the Netherlands build custom WMS solutions, but the choice of developer only becomes relevant after a more honest question: is custom development actually what you need? Many warehouses run perfectly well on a configurable standard package. Custom development only pays off when your operation structurally deviates from what mainstream systems offer, and that is less often the case than vendors would have you believe. Below you will find the criteria to make that decision, practical procurement information, and the points on which to evaluate a Dutch developer.

When does building a custom WMS make sense?

A standard WMS, properly configured, covers most warehouse processes: goods receipt, location management, order picking, dispatch, inventory visibility, and integration with ERP or an online store. Custom development makes sense when at least one of the following criteria applies. First: you have exception-based logistics that do not fit standard workflows, such as combined storage of hazardous materials, complex on-site co-packing, or customer requirements that vary drastically per order. Second: your volume or growth ambition means that standard configuration options are structurally too limiting, not temporarily, but structurally. Third: you want to own the system outright, including code and data, so you are not dependent on a vendor's roadmap or licensing costs. If none of these three points apply, a configurable standard package is almost always cheaper, faster, and less risky.

A completely new WMS, built from the ground up for a mid-sized to large warehouse, quickly runs to 150,000 to 400,000 euros with a lead time of six to eighteen months. Note: that lead time is heavily dependent on how precisely you have defined your requirements before engaging a developer. The most expensive pitfall in custom WMS development is a vague specification. Every iteration that arises from unspoken assumptions costs you time and money. Define your requirements at the process level, not at the screen or button level, and involve a good developer in thinking through the architecture before the build begins.

What should you look for when choosing a WMS developer?

Four criteria make the real difference. Sector experience: has the developer demonstrably built WMS systems for your type of operation, such as food, 3PL, e-commerce, or industrial storage? Each sector has its own specific requirements, from expiry date tracking to lot tracing and customs documentation. Ownership structure: do you become the owner of the code, or do you remain dependent on the developer for every change? Ask this explicitly and have it recorded in the contract. Milestone-based working method: serious parties work with go/no-go moments per phase, so you can stop or adjust course at any point without losing the full investment. Post-delivery maintenance: who manages the system when something goes wrong or when your warehouse process changes? A system that nobody understands two years down the line is a costly exercise.
