Custom software for logistics: which partner fits?

There are dozens of parties in the Netherlands that claim to build custom software for logistics. Most of them build web applications or portals on top of existing packages. That is useful for a specific problem, but it does not replace an operational core system. A smaller number of parties build fully-fledged domain-specific systems: think a TMS, a WMS, or an order platform that genuinely fits your operation. Bonsai Software is one of those parties. What makes logistics software different from generic custom work?

Logistics runs on speed and volume. Orders come in by email, EDI, portals, phone and WhatsApp. Customers expect real-time status updates. Drivers work with mobile apps. Rate structures are complex: runs, weight breaks, fuel surcharges, customer-specific agreements. Generic custom software agencies almost always underestimate that domain. They build a neat application that collapses the moment it gets busy or a customer has an exception. A good logistics software partner knows that domain from the inside: what a planning board looks like, what a CMR document means, how rate calculation works without a planner having to intervene manually. Domain knowledge is not optional; it is the prerequisite for usable software.

When is custom logistics software the right choice?

Custom software is not always the answer. An off-the-shelf package such as an existing TMS or WMS works fine if your process more or less matches what the system expects. The problems start when you are constantly working around the system: Excel alongside the TMS, manual corrections after every import, customer-specific exceptions that do not fit anywhere. At that point you are paying the price of the standard package plus the price of all the workarounds, without the benefits of a system that actually works. Custom software pays off when the operation is complex enough that a generic package structurally gets in the way, when the data flows are unique to your chain, or when you want AI built into the system rather than stuck on top of it as an afterthought.

What does Bonsai concretely do for logistics companies?

We build in two ways. When the core system is due for replacement, we rebuild it with AI on the inside: a TMS, an order platform, a planning module, designed as it would have been in 2025 if there were no legacy constraints. We do that in months, not years, with go/no-go milestones so you are never caught off guard by budget or scope. When the core system is staying for now, we build a layer of AI Workers around it: automatic order entry, document processing, rate checking, status updates. The logic sits in the workers; the existing system keeps running. In both cases, the client owns the code and the data. No lock-in, no licence that keeps running after we leave.

When is Bonsai not the right fit?

Honesty is more useful than a sales pitch. Bonsai is not the right fit if you are looking for a standard solution that goes live tomorrow. We build to measure: that takes time and requires genuine involvement on your side. We are also not the right fit if the budget is too limited for serious software development. Custom software for a logistics core system is an investment, not a bargain. And we are not the right fit if you are looking for a party that simply executes what you prescribe without contributing expertise: we bring domain knowledge and technical judgment, even when that creates some friction.
